A practical framework for brands that want to be retrieved, trusted, extracted and cited by Doubao, the largest AI assistant in China.
Executive summary: Doubao optimization is not a volume game. It is the systematic job of raising four probabilities inside ByteDance's answer pipeline: being retrieved, being trusted, being extracted, and being cited. This paper sets out a five-layer framework, a 90-day roadmap, a content template and a measurement protocol that a brand team can actually execute and defend.
Who it is for: companies operating in the China market that want to be mentioned and recommended accurately by Chinese AI assistants, and marketing teams that need to explain where an AI-search budget goes and how results are verified.
The first GEO decision is not what to write. It is where to compete. China has no shortage of AI assistants, but very few combine scale, frequency, an owned source ecosystem and commercial intent. Doubao currently meets all four conditions better than any other Chinese consumer assistant.
According to QuestMobile's September 2026 ranking of native AI apps, Doubao reached 419.08 million monthly active users, up 143.6% year over year and 9.6% quarter over quarter. The next three were Tongyi Qianwen at 158.17 million, DeepSeek at 122.65 million and Yuanbao at 37.33 million. Doubao's MAU is roughly equal to the next two combined. Earlier, in Q1 2026, QuestMobile put Doubao at 345 million MAU, with 54.8 uses per user per month and a post-Spring-Festival DAU of about 140 million.
Those numbers matter for GEO in three specific ways:
A note on methodology: third-party estimates for Chinese AI app MAU vary widely. In the same period, QuestMobile, Xsignal and Sensor Tower can differ by a factor of several, depending on deduplication, whether mini-programs or plugins are counted, and whether overseas versions are included. This paper uses QuestMobile's app-level figures and states the month. Any external use should cite the source and the measurement period rather than present an estimate as an official disclosure.
Scale does not guarantee conversion. Doubao's user mix, category preferences and answer style mean that GEO returns differ by industry. Local services, retail, education, consumer brands, SaaS and professional services usually see a shorter path from question to recommendation to branded search to purchase. Heavily regulated sectors need to solve trust and compliance before chasing mention rates. The framework here applies to the former and provides a foundation for the latter, but it does not promise rankings or conversion numbers.
To optimize a system, start with what it publicly admits. There is no shortage of claims about "internal weights" and "secret algorithms". The useful evidence falls into four categories.
Volcengine's Doubao Search (SearchInfinity) product page describes an "information acquisition engine built for AI agents". It covers mainstream websites and public information from authoritative institutions, and deeply integrates premium exclusive resources from Toutiao and Douyin Baike. Each returned item includes a title, site information, publish time, summary, an authority rating and a ranking score. Customers can request 1 to 50 results and filter by freshness or domain. In ByteDance's stack, source-quality scoring is a product capability, not a guess.
Volcengine's "Search-enabled Q&A Agent" documentation, built on the Doubao model, lists its search resources explicitly: web resources, Toutiao articles, Douyin Baike, weather, Huoshan Ruyi data, sports events, images, Douyin videos, Qishui Music and e-commerce data, some requiring separate approval. The same documentation describes citation footnotes that mark the sources used in an agent's reply. This explains why ByteDance-owned content has a structural "retrievability" advantage in Doubao-related products, and why traceable citation is a design direction rather than an afterthought.
Doubao's public user-facing documentation and observed behaviour also indicate that when it detects search intent, or when a user explicitly selects AI search, it retrieves public third-party web pages and displays search sources in the answer. For a brand, this means two things. First, being retrievable is a real gate. Second, who gets displayed after retrieval is observable: the source list under an answer is the most direct source map available.
The boundary that must be stated: Volcengine's search API and Search-enabled Q&A Agent are enterprise products. Their configurable options are not the full ranking logic of the consumer Doubao app. ByteDance has never published the complete source weights, scoring formula or recall thresholds for consumer Doubao. This paper cites official documentation to establish that the capabilities exist and the direction is clear. It does not claim to be an official algorithm disclosure. Anyone selling a "Doubao internal weight table" is selling a story.
Drawing on public technical material and industry testing, a Doubao answer generally passes through five stages. This is an industry-observed pipeline, not a stage-by-stage confirmation from ByteDance.
A brand can influence four of the five stages: get pages into the candidate pool (crawlable), make the entity unambiguous (understandable), earn authority signals (trustworthy), and make passages easy to lift and cite (extractable). Measurement closes the loop.
Industry descriptions of the "source pyramid" differ in wording but agree on the core point: Doubao does not treat every page as equally trustworthy. The chart below is an industry-derived schematic for prioritising investment, not an official classification.
Bar length indicates relative priority, not an exact share. Industry, question type (factual, comparative, recommendation, local) and competition change the real weight of each tier.
The point of this chart is not to rank platforms. It is to correct a common mistake: confusing "many articles published" with "many sources built". Fifty articles on the same low-quality sites, using the same syndicated copy, remain one tier and one signal, and may even dilute each other. Effective work builds different roles in each tier: T0 settles "should I believe it", T1 settles "how fast", T2 settles "what exactly is true", T3 settles "what do others say".
Industry testing keeps pointing to the same conclusion: structured, answer-first content with verifiable evidence is easier for generative engines to lift. One set of industry tests reports that numeric lists are about 45% more likely to be quoted directly than plain paragraphs, comparison tables about 38%, step-by-step instructions about 35% and Q&A format about 33%. These are not Doubao official figures, and the sample and method are not fully disclosed, but the direction matches academic work.
The Princeton-led paper "GEO: Generative Engine Optimization" found that adding citations to sources, statistics and direct quotations significantly increases visibility in generative answers: roughly 34.4% for cited sources, 32.1% for statistics and 29.7% for quotations. The study covers generative engines generally, not Doubao specifically. It is still worth putting in team training, because it shows that verifiability is a variable that affects citation probability, not a matter of taste.
Translated into writing rules:
Doubao optimization can be decomposed into five layers. They are not five departments; they are five acceptance dimensions for the same content asset. Miss one and the other four underperform.
This is the most overlooked layer and the easiest place to lose at zero cost. Plenty of companies produce decent content that no crawler can reach: a blanket robots block, body text rendered only by JavaScript, a login wall, an error page returning 200, a sitemap that has not been updated in a year. In candidate recall, those pages do not exist.
One fact needs clarifying. ByteDance's public webmaster documentation identifies Bytespider as its crawler, with a user agent pointing to zhanzhang.toutiao.com, ten published /24 IPv4 ranges and a note that legitimate hostnames end in .bytedance.com. Names such as "Doubaobot" and "Dola-SearchBot", common in third-party crawler directories, have not been confirmed by ByteDance and should not be used as configuration facts. More importantly, public material indicates that Bytespider serves both Toutiao Search indexing and ByteDance AI training. Blocking it can remove a brand from both Toutiao Search and training data, and there is no separate "training only, no search" switch. A blanket block is therefore a business decision, not a default safety move.
Crawlability checklist (technical)
Once a crawler is in, the system must decide who this page is about, what question it answers and whether it fits the current query. The core here is entity clarity and question match, not keyword density.
One page should serve one question cluster. "How do I choose a GEO agency in Guangzhou" is a cluster: who can do it, what to evaluate, price range, delivery cycle, common traps, how to verify. Do not mix GEO, web development, cloud hosting and outsourcing on the same page; the model cannot tell what your primary identity is.
The title and opening paragraph should do three things at once: name the entity (company, brand, product), name the question (how users actually ask it), and state the conclusion in one sentence. For example:
Weak: "In the age of AI, brand marketing faces new opportunities. With years of deep experience, we have accumulated rich capabilities..."
Better: "When choosing a GEO agency, check four things: whether they segment sources, whether they monitor a fixed question set, whether they deliver verifiable content assets, and whether they can state acceptance criteria for 90 days. This is how AoWang approaches it..."
Structured data (Schema.org) turns "a human can understand it" into "a machine can understand it": Organization for the company entity and credentials, Article for author, publish and update dates, FAQPage for question-answer pairs, Product or Service for offer and fit. Markup cannot replace content, but it lowers the cost of entity disambiguation. For multilingual sites, hreflang, canonical and language versions must not contradict each other.
"Trustworthy" is not an adjective. It is a set of checkable evidence. In the re-ranking stage, Doubao, like other generative engines, looks at who is speaking, whether there is support, whether the information is current and whether independent sources agree.
A company can build four kinds of trust assets:
Multi-source consensus is the advanced move in this layer: the same core fact is verified from different angles, by different authors, on different platforms. If "Brand X provides cross-border GEO services" appears on the official site (brand voice), in industry media (news voice), on Zhihu (expert Q&A voice) and in a customer case (outcome voice), the model sees independent corroboration rather than one advertisement copied four times.
Freshness caveat: industry practice commonly observes that ByteDance-ecosystem content on Toutiao accounts and Douyin becomes retrievable faster than ordinary external sites, with "24 to 48 hours" often quoted. There is no official ByteDance statement behind that number, and samples and methods vary. Treat it as a hypothesis worth testing, not a promise. Test the same question at 24 hours, 72 hours and 7 days, recording whether the brand appears, at what position, and which URL is cited.
This is the most writerly layer and the one most often mistaken for keyword placement. Generative engines do not need keywords; they need information units they can put straight into an answer.
A valid answer unit has four parts:
Turn those four parts into a fixed format and you have a reusable content template:
| Module | What goes in it | Acceptance test |
|---|---|---|
| Conclusion | 40 to 80 words answering the title question in the first paragraph | Makes sense when lifted out alone |
| Evidence | Two to four data points, cases or clauses with units and dates | Every number is traceable |
| Comparison | A table comparing options, price and fit | Dimensions are clear; conditions are not hidden |
| Steps | Three to seven steps, one action per step | A reader can execute it |
| Q&A | Six to ten real questions, one answer each | Questions come from users, not from the sales deck |
| Sources | Reference links, report titles and dates at the end | Links open; definitions can be checked |
Counter-examples matter too. Three patterns almost guarantee lower citation probability:
Without measurement, GEO degrades into "it feels like we are being mentioned more". The purpose is not to prove effort. It is to answer three management questions: are we mentioned, are we described correctly, and are we improving.
Start with a question set, not a keyword list. Thirty to fifty questions covering four intent types:
Ask each question with fixed wording, on a fixed account and device, once a week, three repetitions per session, for four to six consecutive weeks. Record five data points: whether the brand is mentioned, its position, whether the description is accurate, which URLs are cited, and which competitors appear. Do not draw conclusions from a single week. Generative answers are stochastic; the same question can produce different combinations on different runs.
| Metric | Definition | What it tells you |
|---|---|---|
| Mention rate | Answers mentioning the brand / valid answers | Whether you are in the conversation at all |
| First-mention rate | Times the brand is mentioned first / times mentioned | Recommendation order; closer to commercial intent |
| Citation rate | Answers citing a brand-controlled URL / valid answers | Whether your sources are used, not just your name |
| Description accuracy | Correct claims / all claims about the brand | Whether you are being described correctly; the core hallucination metric |
| Source share | Brand-related URLs / all cited URLs for the question | Source structure; whether you rely on one channel |
| AI referral | UTM-tagged visits plus branded-search lift (supporting) | Whether there is business impact, not just exposure |
Measurement has two layers. One is manual or semi-automated testing of the consumer app, which is closest to the real user experience and matters most. The other is API-side observation of the candidate pool, for example using Volcengine's Doubao Search API to see which sites are returned for a question and how they are rated. Neither replaces the other: the API shows the retrieval surface, the consumer app shows the final answer. Mixing them produces false conclusions.
White papers fail when they are right about everything and silent about next week. This table compresses the five layers into a 90-day schedule. It is not the only answer, but it is a usable starting point for most small and mid-sized teams.
| Phase | Key actions | Deliverables | Acceptance |
|---|---|---|---|
| Weeks 0-2 Baseline | Build a 30-50 question set; test Doubao three times; audit website, encyclopedia, maps, Toutiao and Douyin; list competitor-cited URLs; check robots, sitemap and rendering | Visibility baseline, source gap list, technical crawl checklist | 100% of questions have a first record; every gap has an owner |
| Weeks 3-6 Foundation | Rewrite 8-12 core pages (company, services, pricing, cases, FAQ); add Organization, Article and FAQPage markup; unify NAP; fix robots and sitemap; publish 3-5 structured Toutiao articles | Core pages, structured data, Toutiao content, technical fix log | Pages crawlable; entity data consistent in four places; core pages answer standalone |
| Weeks 7-10 Expansion | Add T0/T1/T3 sources: 1-2 authority or industry media deep dives; 3-5 scenario videos on Douyin with question-style titles and captions; 3-5 answers to real Zhihu questions; 10-20 question pages | Multi-source matrix, video scripts and captions, Zhihu answers, question pages | Each core fact appears in at least three independent source types; units follow the template |
| Weeks 11-13 Iteration | Re-test the question set; retire content that earns no citations; update stale data; add internal links; reuse highly cited passages on other suitable channels; produce a quarterly report | 90-day review, next-quarter content plan, metric trend charts | Mention and first-mention rates improve; accuracy at least 90%; at least three source types cited |
Set expectations honestly. Website and technical fixes usually show crawl and index changes in two to four weeks. ByteDance-ecosystem content may move faster, but citation still depends on question match and competition. Stable mentions on core questions usually take one to three months of consistent content and source building. Any promise of "Doubao recommendation in seven days" should be treated as a sales claim, not a plan.
This template can be handed to an editor today. It does not aim for literary quality. It aims for complete information, clear structure, verifiability and reuse.
The same material should be reorganised by channel rather than copy-pasted: the website carries the full version and product pages; Toutiao carries a news hook with short paragraphs; Zhihu carries a professional Q&A and methodology; Douyin carries a 30 to 60 second scenario demo with a question-style title and captions. This is not one-click syndication. It is the same fact told in different narrative structures. That distinction decides whether multi-platform work creates multiple sources or repeats one signal ten times.
Mistake 1: Website only. The website is the origin, not the whole system. A single source rarely creates multi-source consensus, and Doubao has little reason to trust a brand's self-description alone.
Mistake 2: Keyword stuffing. Generative engines do semantic matching, not keyword counting. Filling every paragraph with "GEO optimization, AI search optimization, Doubao optimization" does not raise citation probability; it lowers readability.
Mistake 3: One release copied everywhere. The same article on ten sites is one signal in the source structure. Platform adaptation means reorganising the narrative, not pasting the same text.
Mistake 4: Blocking Bytespider for "safety". Public material links it to both Toutiao Search and ByteDance AI training. The cost of a blanket block may exceed the benefit. Decide based on business goals, server load and content strategy, and prefer rate limiting to blocking.
Mistake 5: Judging on one week. Generative answers are stochastic. A single week proves neither success nor failure. Look at a four to six week trend and at whether description accuracy is stable.
Mistake 6: Ignoring wrong descriptions. If Doubao describes your business incorrectly, first check the original page it cites for vague, stale or contradictory wording, then replace it with a clearer standalone passage. Also report the error through the product's feedback channel. Publishing a correction article alone usually is not enough.
Red lines: no fake volume, no fabricated cases, credentials or data, no mass-produced low-quality scraped content, no impersonation of official sources, and no unlicensed claims in healthcare, finance or legal services. GEO's long-term value comes from verifiability. One fabrication contaminates the entire brand entity, and the repair cost is far higher than the gain.
The same content asset needs different distribution emphasis on different AI platforms. The comparison below draws on public material and industry observation. It is not an official algorithm description.
| Platform | Relative strength | Content emphasis |
|---|---|---|
| Doubao | Largest user base; strong in daily life, consumer and local scenarios; short path to ByteDance sources | Toutiao, Douyin, Douyin Baike, official site, Zhihu, authority media |
| DeepSeek | Strong in technical, research and long-form reasoning; concentrated professional audience | Technical blogs, GitHub, academic papers, long analysis |
| Tencent Yuanbao | WeChat official-account ecosystem; work and social scenarios | Official-account articles, news, corporate accounts |
| Tongyi Qianwen | E-commerce, local services and multi-scenario coverage; Alibaba ecosystem | Product pages, local services, industry news |
| Kimi | Long-document reading; research and knowledge users | Long reports, papers, policy documents, deep analysis |
The efficient strategy is not a separate content set per platform. It is one core fact base plus platform-specific narrative adaptation: the website carries the full version and structured foundation; ByteDance properties handle cold start and scenarios; authority media provide trust endorsement; Zhihu and vertical communities build professional consensus. Adjust titles, paragraph length and evidence type to each platform. This lowers production cost and avoids the fake matrix of repeating one signal.
Q1: Is Doubao optimization the same as traditional SEO?
A: The foundations overlap (crawlability, comprehension, authority), but the objective differs. SEO competes for a ranking and a click on a search results page. Doubao optimization competes for whether you are mentioned in the answer, how you are described, and which source is cited. SEO watches rank; Doubao work watches mention rate, first-mention rate, citation rate and description accuracy.
Q2: Can we skip the website and only use Toutiao and Douyin?
A: That can work for a cold start, but it is not a durable single-layer strategy. The website is the origin version of brand facts and the baseline that partners, media and AI systems use for cross-checking. Without it, conflicting third-party information has no reference point.
Q3: Does Doubao cite Douyin video content?
A: Volcengine's enterprise Search-enabled Q&A Agent documentation lists Douyin videos as an optional search resource, subject to approval. That establishes a product basis for video content being retrievable in the ByteDance stack. The consumer app's exact recall scope is not public. In practice, write the video title, description and captions around the user's question; do not rely on visuals alone.
Q4: How long after publishing a Toutiao article can Doubao cite it?
A: Industry practice often mentions "retrievable within 24 to 48 hours", but this is not an official commitment and sample definitions vary. Test at 24 hours, 72 hours and 7 days with the same question and account, recording whether the article appears and which URL is cited.
Q5: Why does Doubao mention us sometimes and not other times?
A: Generative answers combine sources from a candidate pool and are stochastic. Different runs of the same question can produce different results. Judge performance on a four to six week trend, not one run. If you are completely absent for a month, then revisit crawlability, content match and source structure.
Q6: What if Doubao describes our company incorrectly?
A: Find the original page it cites. Check whether the wording is vague, stale or contradictory. Rewrite that passage in an entity-plus-conclusion-plus-boundary format, and correct it consistently on the website, encyclopedia, maps and Toutiao. Then report the error through Doubao's in-product feedback channel. Repair usually takes two to four weeks, depending on crawl and update cycles.
Q7: Do we need to buy paid ads?
A: No. GEO works on organic retrieval and citation; paid advertising is a separate channel. Ads can amplify awareness but cannot substitute for being trusted by an AI system. With a limited budget, fix the website and source structure before buying traffic.
Q8: How long until we see results?
A: Technical fixes in two to four weeks; content retrieval in two to six weeks; stable mentions on core questions usually in one to three months. Regulated and highly competitive sectors take longer. Treat 90 days as an acceptance cycle, not a guarantee.
The essence of Doubao optimization is not finding a platform loophole. It is organising a brand's facts, evidence and point of view into public knowledge that machines can read, verify and cite. That requires three things at once: technical crawlability, content extractability and organisational measurability. Remove one and the investment stops at "we published a lot, but none of it was used".
For most companies, the highest-return starting point is not volume. It is making ten core website pages, one question set, three source types and one measurement table solid first. After 90 days you will have an answer far more reliable than a feeling: whether Doubao mentions you, at what position, how accurately, and which sources it cites. That baseline is what makes scale possible.
